A few months ago, a well-established road safety equipment company contacted us about a container order of reversible white delineator boards.
They were looking for around 3,000 pieces for one 40HQ container.
The product they initially asked for was our standard version, including the heavy plastic base and Type 2 reflective foil.
Everything looked straightforward until we compared our quotation with their target price.
Our standard price was almost twice their budget.
At that point, we could have simply said that the target price was not workable. Instead, we went back through the product specification with our engineering team to see what could actually be changed.
The important question was:
Which parts of the product did the customer really need, and which parts were simply part of our standard configuration?
That changed the discussion.
The first thing we looked at was the base.
Our standard delineator board comes with a heavy plastic base. But after several rounds of communication with the customer, we found that their application did not require it.
They only needed the boards.
So we removed the base from the specification.
This made a noticeable difference to the product cost. It also reduced the weight of the shipment, which was useful for a 40HQ order of around 3,000 pieces.
This was a good example of why we prefer to understand the actual application before simply quoting a standard product.
Sometimes the easiest way to reduce cost is not to find a cheaper material.
It is to remove something that isn't needed in the first place.
The next major cost difference came from the reflective material.
We gave the customer three options rather than simply offering the cheapest film available.
This was the lowest-cost option.
It brought the price much closer to the customer's target. However, it was not the reflective material we normally use for this particular delineator board, so we did not have the same amount of long-term outdoor performance data behind it.
We explained this to the customer instead of presenting it as an equivalent replacement.
It was a possible budget option, but there was a trade-off.
This was the option we recommended.
The price was higher than the basic prismatic film, but it was still much more realistic for the customer's budget than the premium option.
More importantly, we have used this grade for many international traffic safety orders, so we have much more experience with its quality and performance.
For this project, we felt it offered the best balance between price and proven performance.
We also calculated the cost using 3M reflective sheeting.
There was no question about its performance. It is a premium option with excellent retroreflective properties.
The problem was simply the price.
Once the 3M material was included, the product was well outside the customer's budget.
For this particular application, the additional cost did not make sense to the buyer.

We did not want to decide for the customer.
Instead, we explained the differences and let their procurement team decide how much performance they actually needed for the project.
In the end, they chose the High-Intensity reflective sheeting.
For us, this was the most sensible option. It brought the cost down significantly without moving to a reflective material that we had much less experience with for this particular product.
While we were working on the price, we were also checking the technical details with the customer.
One of them was the reinforcement pin.
The customer's drawing required the pin dimension to be changed to 61 × 61 mm to fit their existing application.
It is a small detail, but this is exactly the kind of detail that can cause trouble if it is overlooked.
A product can look completely correct in a sample photo and still be unusable in the field if one important dimension is wrong.
So even though we were trying to reduce the cost, we did not change specifications that were important to the customer's installation.
After several rounds of discussion, the customer confirmed the following configuration:
Reversible white delineator board
No heavy plastic base
High-Intensity reflective sheeting
Customized 61 × 61 mm reinforcement pin
Approximately 3,000 pcs
40HQ shipment
The final configuration was much closer to the customer's target budget while keeping the reflective material they were comfortable using for the project.
There was no single trick that solved the price problem.
The saving came from looking at the product piece by piece.
Remove what wasn't needed.
Compare different material options.
Keep the specifications that actually matter.
Consider shipping cost as part of the product cost.
This is particularly important for traffic safety products because many of them are relatively large or bulky. A change in product configuration can affect not only the factory price but also the total shipping cost.
For importers, I think this is often a better way to negotiate with a supplier.
Instead of asking:
"Can you give me a lower price?"
Try asking:
"What can we change without affecting the requirements of the application?"
That usually leads to a much more useful conversation.
